Custom AI Operating Systems

Your business deserves better than eleven tools that don’t talk to each other.

We build you a custom operating system — your data, your workflows, your AI agent, all in one place. Live in 10 days. You own it outright. No subscription, no per-seat pricing, no vendor holding your data hostage.

Assessment from $1,200 · Build ~$25,000 · Working system in 10 days

Why nothing you’ve tried has worked

You don’t have a software problem. You have eleven of them.

The stack that ate your margin

You’re paying $500–1,500 a month across 5–10 tools. Your office manager re-enters data from email into the CRM. Your supervisor texts photos because the app doesn’t work on site. You pull three dashboards into a spreadsheet every Friday.

The dragon in the basement

The legacy system that runs your business and holds it hostage. One person knows how to operate it. Getting your data out is “impossible” — that’s what the vendor wants you to believe. We’ve slain this one before.

The AI nobody approved

Half your team is already pasting company data into ChatGPT. No audit trail, no business context, and three people getting three different answers. It’s not their fault — they needed the help.

What you actually get

One system your whole business runs on.

Not a SaaS subscription. Not another tool bolted onto your stack. A custom operating system with your data in one place, your workflows built in, and an AI agent that knows your business because it lives inside it.

  • A unified data spine — every record, one place
  • Your workflows, copied exactly as you run them today
  • An agent that answers, creates, classifies and reports
  • Your documents, SOPs and templates, all in context
  • Single sign-on with the Microsoft or Google accounts you already use
  • Integrations that stay: QuickBooks, Xero, Stripe

How it works

Three steps. About five weeks, start to finish.

01

Assessment

1–2 weeks

We spend 1–2 hours walking through how your business actually runs — every tool and what it costs, who does what, where your data is trapped, and who’s already using AI in secret. Where we can, we spend a few hours just watching your team work. People describe their workflows one way and do them another; the difference is why our builds get adopted.

$1,200 – $2,500 one time
02

Build

10 days

Days 1–3 we build the data spine, the conversational interface and load your documents. Days 4–7 your prioritised workflows go in, your data gets migrated off the legacy system, and SSO goes live. Days 8–10 we train your first cohort and refine against real usage.

~$25,000 one time
03

Go live

4 weeks

Week one your first cohort runs real work while the old system stays up as a safety net. Weeks two and three, everyone else joins and we refine against how people actually use it. Week four you retire the old system — only once you’re confident every number matches.

A few hundred / month ongoing

The part nobody else offers

You own it. Not a licence to it — it.

If Coldstart disappeared tomorrow, you’d still have a working system. We’ll even hand you a list of developers who can maintain it.

The repository is yours

Every line of code, in your GitHub. Host it on your own infrastructure whenever you like.

The data is yours

A database you own, full export rights, no proprietary format. Take it elsewhere any time.

No renewal trap

No subscription, no per-seat pricing, no annual contract. One build fee and running costs.

Nothing is a black box

Every action logged, every decision traceable. The agent shows its work, every time.

What it costs

Every number, up front.

You’ll see the full scope and a fixed quote before you commit to a build. Many builds come in under $25,000. We’ve done phased payment plans — that gets discussed during the assessment, not sprung on you after.

What’s already shipped

Real systems, in real businesses, being used all day.

Dental clinic 30 days

Everyone was using it all day long

Checked in at 30 days: receptionists running reports unprompted, and asking for their own Stripe integration.

Therapist clinic 100% adoption

A team with nobody technical

Four hours of watching how they actually work, then we replicated it exactly. Adoption across the entire team — not because it was impressive, because it felt familiar.

HVAC company Migrated

Off the dragon in two weeks

Their vendor wouldn’t help them export. We pulled the data ourselves and integrated their new instance. It’s their data — we just went and got it.

“I don’t think it’s a tech issue. I think it’s a people issue.”
A change-management partner of ours, on a client who paid good money for a build and then never used it. That’s why we observe before we build, and why we bring in people with psychology and organisational backgrounds — not just tech trainers — when adoption is the real risk.
Coldstart DevOps

Already running production? We’ll keep it up.

An AI agent that watches your logs 24/7, takes corrective action through the AWS CLI, SSH and your own tools, and ships code fixes through GitHub when needed. Autonomous DevOps, with guardrails you control.

The questions you’re actually asking

Fair questions.

What if my team won’t use it?

That’s the risk we design against, not the one we hope away. We copy how you work today rather than redesigning it, so version one feels familiar instead of foreign. Where adoption is the real danger, we bring in change-management partners with psychology and organisational backgrounds.

Will the AI make decisions behind my back?

No. You set what it can do alone and what needs a human. Texting a client an ETA or pulling a report can be autonomous; sending a contract or touching financial records waits for approval. Every answer shows its reasoning and sources, and every action is logged.

Can you really get my data out?

Yes. We’ve done it across CRMs, ERPs and industry-specific tools, including ones built to make leaving hard. We pulled an HVAC company off their legacy system in two weeks and extracted the data ourselves. You don’t negotiate with your vendor’s support desk — we handle it.

What happens to my existing tools?

Accounting stays — QuickBooks and Xero we integrate with. Stripe stays. Microsoft 365 and Google Workspace stay, and your team signs in with those same accounts. Everything else is on the table, and we tell you exactly what goes before you commit.

Is 10 days real, or a sales number?

It’s what we’ve actually shipped: contract signed to a team logged in and working. Not a prototype, not a demo environment — the system your business runs on. The assessment beforehand is what makes it possible.

What if we’re not ready to switch over?

You run both systems side by side for the first month and verify every number matches. The OS shows its work on every calculation. You turn the old system off when you’re confident — not before, and not on our schedule.

Start with the assessment.

One conversation about how your business actually runs, and a scoped, fixed-price proposal at the end of it. You’ll know exactly what gets built and in what order before you commit to anything.
